WHAT YOU COMMUNICATE: - Good news or couch bad news. If you only communicate bad news, whether you try and minimize the sting or not, others will come to expect only bad news (or neutral news) from you. They will be less likely to share their successes with you, or to seek out your advice. If you share good news with them, and give praise where praise is due, you are building a more cohesive and productive team.

WORDS YOU USE: - Discussion, conversation, ‘a talk’ — say these aloud. What thoughts do these words bring to your mind? Rest assured that others are probably thinking the same things.
- I want/I need: Do you always get what you want and/ or need?
- ‘In a bit’ or ‘soon’ (as a respond to ‘when can you meet with me?’); ‘frequently’ or ‘occasionally’ (responding to ‘how often does this happen?’); or ‘OK’ (does that mean you agree, or that you acknowledge you heard?).
- Energize, strategize, processes, results, teamwork — these will motivate some people and de-motivate others. Do you know which is which to your team members?
WHEN YOU ASK QUESTIONS: - Are you leading to get them to go where you want them to go, or asking because it’s more important to you that they work through the problem with you?
- Are you probing to get them to reveal their motives, or are you enhancing their critical and analytical thinking skills?

- Are the questions because you want to avoid the issue or to avoid confrontation? Are you naturally curious, or do you have another reason for asking them?
THE POWER OF INNOVATION
- Only ‘needs to know’ or make your thinking visible. One of the worst phrases you can use is “it’s on a need to know basis.” That is usually interpreted as “you are not important enough to share this information with you.” On the contrary, if you share your thinking process, as if you walk through your thoughts aloud, you give a foundation for your decisions and/or future actions. Your people may not like the solution; however, they will be much more accepting because they understand what you considered when making that decision.
- Details/basement or high level/balcony. Do you share only the result you want, or do you give more specifi cs in your request? If you only share what you need and not why you need it, you are setting others up to fail – either by not completing the task as you wanted or needed it, or by taking much longer because they want to be certain it is perfect.
