approach, the team leader identified and clarified the problem, explains Matthew Shelton, Shannon’s Lean facilitator. The problem is that a damaged pre-cooler can’t be repaired—it has to be replaced at a cost of 20,000 euros, as well as additional time on the job. Next the leader broke down the


problem. He talked with the mechanics and found that they were following the maintenance manual. Although there were slight variations in the process the mechanics used, these variations were allowed by the manual. The leader then set a target, based on customer satisfaction: zero accidental damage during installation on all aircraft. Then he identified the root cause. It turned out that some mechanics installed the aft clamp before the forward clamp because the forward clamp was more difficult to fit. This sequence required mechanics to use excessive force in aligning the pre-cooler.


Analysis led to developing multiple possible “countermeasures.” The group discussed various possibilities and reached a consensus on the best two measures. These included creating a pre-cooler cover to use during installation and a more permanent, standard process involving installation of the forward clamp first. Although it took a lot of time and thought to eliminate the problem, it was a good solution. Implemented in September 2009, the countermeasures have been successfully used on about 15 aircraft since then. AM
